Manage the Work You Can't See is for managers leading hybrid teams—people whose direct reports split time between office and remote settings, and whose work often disappears from view between check-ins. The book begins with the unease that comes with that disappearance and names its source: measuring presence rather than progress.

The opening sections build a working vocabulary for outcomes. The book distinguishes a real outcome from a list of completed tasks, walks through the grammar of writing an outcome statement that travels well across distance, and then addresses the particular challenge of defining outcomes for creative and knowledge workers whose best work resists easy measurement.

From there the focus shifts to visibility and fairness. The book separates personal visibility—the question of whether someone appears to be working—from work visibility, which is what actually shows up in an evaluation. An equity audit section helps readers find the hidden biases that can accumulate in hybrid assessments when on-site employees have more informal contact with their managers than remote colleagues do.

Additional sections cover outcome conversations that stay collaborative without feeling like monitoring, the distinct evidence requirements of synchronous and asynchronous work, and how trust functions as a management structure rather than a feeling. The book closes with two practical tools: an outcome statement worksheet framed as a conversation guide, and an evidence log template for tracking what you know about a team member's work and how you came to know it.

Readers come away with a method for setting fair expectations, gathering evidence without surveillance, and evaluating every team member on the same terms—wherever they work.
